Coherence is not sameness. A good brand sounds different to a CFO than it does to a developer, because relevance requires translation. The strategy still has to read as strategy to an executive, and the specs still have to read as specs to an engineer.

What should never change is the core story. Claims need to be the same, points of view consistent - not the same, consistent. Coherence is the discipline of keeping that core story intact while the surface flexes to fit the audience. Lose the story, and every persona meets a different company.

When you pressure-test your brand for coherence, look in three places

1. Role-specific prompts

Ask AI to describe your brand as if a CEO, a marketer, and a practitioner were each researching you. Compare the answers side by side. Where does the story hold, and where does it bend to fit the role

2. Consistency across product and purpose

Check whether your capabilities and your reason for existing stay connected. Brands often have crisp product language and fuzzy purpose language, or the reverse. AI surfaces that split fast, because it pulls from everything you have published, not just your best page.

3. Contradiction gaps

Watch for the moments where the model hedges, qualifies, or switches voice. A hedge is usually a signal that your public record contradicts itself somewhere. That is your coherence gap, and it is fixable once you can see it.

Why legacy brands are exposed, and advantaged

If your company has decades of published material, AI has decades of material to reconcile. Old positioning, acquired product lines, retired taglines, and inconsistent third-party coverage all feed the model. That is the exposure.

The advantage is that established brands have real equity to draw on. Legacy is a launchpad, not a liability. The work is to make sure the model is pulling from the brand you are today, not an archive of every version you have ever been.

The work ahead

Coherence will not come from one cleaner homepage or one tighter messaging deck. It comes from repeated signals: a clear entity, stable claims, consistent proof, and enough AI-native naming discipline that the model can connect the right dots.

That is why the work belongs to brand leaders, not just content teams. If the public record is fragmented, the model will fragment the story. If the public record is clear, consistent, and reinforced across the places buyers actually research, coherence becomes a competitive advantage.
